This is the hiring system I use to fill the seats in a sales capacity plan. A hiring kit for AEs, BDRs, SEs, FDEs, and GTM engineers: what to select for, and what to reject.

This kit is for enterprise ACV and a real sales cycle, not a high-volume PLG seat.

00 · Why this exists

The capacity model is a hiring calendar. The scorecard is the bar.

You do not hire a "sales org." You schedule seats whose year-one production, net of a failure haircut, clears the number you can commit.

This page is how to qualify and select the profiles those seats need: Enterprise AE, BDR/SDR, Sales Engineer, FDE, and GTM Engineer.

Nothing here is HR theater. Same system as the Sales Playbook: stage gates, activity math, day-60 backfills, pair hires.

Who this is for. Founders and boards scaling $1M to $20M ARR who need athletes before they need a logo slide, and who sell subscription or usage into enterprises that need a committee and a C-level signature. Not a product an individual or a small team can evaluate and buy on a company card. High-volume, low-ACV, self-serve PLG is a different job. Open source can still be the land. Snyk got individual users in. Converting a small OSS deployment into an enterprise contract is still this kit, not a separate velocity seat.

Each band has one question. Pass it and the next role is earned. Fail it and a bigger title is a story you are buying.

01 · Pair every seller hire

Two at a time, shared onboarding, an honest A/B on whether the bar held. Never lower the bar on seat two to "fill the plan."

02 · Backfill on day 60

A second miss at the day-60 activity gate opens the req that same day. The calendar does not wait for a QBR.

03 · Plan at production

Not quota. Haircut new and ramping seats ~30%. Year-one yield vs quota sits at 55-60%.

Hire the motion, not the raise. Do not hire the overlay, the VP Sales, or the international pod on the back of a raise. Hire the next AE athlete after the last one clears the 60-day gate. Capital makes the wrong org more expensive.

A Stage 2 company hiring a big-company VP with no recent bag and no recent POV is buying a story.

Comp figures below are illustrative 2026 US-metro bands for AI and AI-security scale-ups, not an offer. Quota-to-OTE is the number that decides the model.

02.1 · Enterprise AE

The athlete who prospects and still runs the POV.

MEDDPICC. Self-source about one held meeting a week. POV with signed criteria. Comfortable in ambiguity. Illustrative OTE $300-330K, 50/50, quota-to-OTE 3-3.5x, accelerators 1.25x, about 10% of variable on pipeline generation.

Select for

  • Names Economic Buyer and paper process without prompting
  • A self-source story with math, not a territory that was handed over
  • POV discipline: success criteria signed, clock started, kill or close
  • Operates when the ICP is still moving
  • Splits the book into project management and project formation, and cuts the ones that will not become a project
  • Follow-ups recap milestones to value delivery, not "just checking in"

Reject for

  • Cannot name EB, legal, or security review on a live deal
  • No recent self-source; "my SDR booked it"
  • Inflated attainment with no funnel math behind it
  • Wants a brand, a overlay team, and a clean ICP on day one
  • Multi-threads around the champion to chase a title
  • Every follow-up is a single next step with no work-back plan

The AE who hit 200% two years running as we went $1M to $10M lived in project mode. The run is playbook 02.7.

02.2 · BDR / SDR

Paid on held meetings that become Stage 2. Never on dials.

Often two held meetings a week that convert toward Stage 2. Illustrative $90-110K OTE, 75/25.

Select for

  • Held-meeting craft: the meeting shows up, and it is the right person
  • Writes like a human; sequences are a tool, not the job
  • Takes coaching on talk tracks the same week it is given

Reject for

  • Wants to be measured on activity volume
  • Cannot explain why a meeting died between hold and Stage 2
  • Refuses call recording or live coaching

02.3 · Sales Engineer

Success criteria first. POV in 14 days or less. One SE to three AEs.

Illustrative $230-260K OTE, 70/30. Variable on POV win rate and POV cycle time.

Select for

  • Writes success criteria the buyer will sign
  • Scopes a POV that can finish in two weeks, not a science project
  • Partners the AE; does not replace discovery

Reject for

  • Demo theater with no exit criteria
  • Custom work that cannot be productized
  • Hides from the commercial conversation

02.4 · Forward-Deployed Engineer

Scope like a POV. Cost is CAC. Exit is repeatability.

One FDE to two or three strategic accounts. Illustrative $220-280K, 80/20. Bonus on POV wins and on repeats that get productized.

Select for

  • Builds in the account and writes down what should become product
  • Treats time in the account as cost of sale, not as a residency
  • Leaves behind a motion a later AE/SE pair can run

Reject for

  • Permanent professional services in disguise
  • No opinion on what should be in the product
  • Cannot time-box a deployment

02.5 · GTM Engineer

Headless stack. Human gate on every send. Hire by about $3M ARR.

Illustrative $160-200K, base plus bonus on pipeline-per-pod efficiency. Owns the AI-native engine the playbook runs.

Select for

  • Ships systems: CRM, enrichment, outbound, routing, reporting
  • Puts a human on every external send, as a rule, not a preference
  • Makes the AE's week shorter, not the stack more interesting

Reject for

  • Wants to "let the agents run"
  • Tool collecting with no operating cadence
  • Cannot sit with a seller and watch a Monday

Four conversations, then references. Optional take-home under three hours.

The loop is the same for every seller seat. Time-box it. Score it. Pair-check it. Templates live in 06 Artifacts.

Can they tell a deal story with math?

EB, paper, self-source, last two quarters of attainment with the funnel behind it. Hang up if the story needs a manager to explain it.

Discovery · 45-60m

Craft against this product, this ICP, this stage.

How they would open a named account. Where MEDDPICC is thin. What they would refuse to demo. Listen for judgment, not enthusiasm.

Role-play · 45-60m

Run the hard part live.

AE: discovery plus a POV-criteria close. BDR: hold a meeting with a skeptical champion. SE/FDE: scope a two-week POV. Record it. Score it.

Take-home · ≤3h

Optional. Never a weekend project.

One account plan, one sequence, or one POV outline. If it takes more than three hours, you designed it wrong.

References

Confirm the story the scorecard already believes.

Manager, a peer, and someone they sold with. Ask about self-source, coaching, and what happened at day 60.

Hire if

Must-have average at or above 3.0, no hard red flag, at least two yes votes, references confirm. Pair check: never lower the bar on seat two.

Red flags that end the loop

  • Cannot name EB or paper. They have been in rooms. They have not run deals.
  • No self-source story. A book that was inherited is not a book they can build here.
  • Stage 2 hire who is a logo VP. Title from a company that already had demand.
  • Refuses coaching or recording. The operating system is the recordings.
  • Inflated attainment without math. If they cannot walk the funnel, the number is a slide.

Day 30 inspects setup. Day 60 decides the seat. Day 90 decides the book.

A second miss at day 60 opens the backfill that day. Two reps below the day-60 gates is a company tripwire: reallocate pipeline and open the req the same day.

Plan assumptions. 55-60% year-one yield versus quota. ~30% haircut on new and ramping seats. A new AE seat returns about $600K in its first twelve months against a $1.0M steady-state standard. Change those levers on the capacity planner.
